AI voice agent vs AI receptionist: build your own or buy one ready-made?

Voice agent platforms like Vapi and Retell AI cost less per minute, but you build the receptionist. Costs at 200 calls a month, hidden work, and which suits you.

“AI voice agent” and “AI receptionist” get used as if they mean the same thing. For a business owner they’re different purchases.

An AI receptionist is a finished product. You sign up, tell it about your business, forward your calls, and it answers. Upfirst, Rosie and NextPhone are examples.

An AI voice agent platform is a toolkit for building phone agents. Vapi, Retell AI, Bland AI and Synthflow give you the parts: the AI model, the voice, the phone line, and ways to connect your calendar or CRM. A receptionist is one thing you can build with them; so are outbound sales callers and call-center agents.

The question is whether you want to buy a receptionist or build one.

What building one involves

On a platform, you or a developer do the work a receptionist product has already done:

  • Write the instructions. Your hours, services, prices, what to ask callers, what to say when the AI doesn’t know, and when to hand off to a person.
  • Pick the parts. On Vapi and Retell you choose the language model and the voice, and each choice changes quality, speed and price. Bland runs on its own models, so there’s less to choose.
  • Connect your tools. Calendar booking is built in for a few systems: Vapi has ready tools for Google Calendar and GoHighLevel, Retell connects Cal.com, Calendly, GoHighLevel, Google Calendar and Squarespace Scheduling, and Bland documents Cal.com. Anything else means custom work.
  • Set up the phone line. Buy a number on the platform or connect your own carrier.
  • Test and maintain it. Listen to calls, fix what goes wrong, and update the instructions when your prices or services change.

How long that takes varies. Retell says a standard setup of its Auto Receptionist needs no engineering team and most front desks go live in a few days (Retell AI); it also has an implementation team and certified partners if you’d rather pay someone. Synthflow’s engineers build the agents for you, and it says launches take weeks. Vapi and Bland are built for developers: Vapi’s quickstart gets a test agent talking in minutes, but a dependable receptionist is a bigger job.

Compare that with Rosie, which says setup takes as little as 10 minutes because it reads your website and Google Business Profile, or NextPhone at about 5 minutes.

What each costs at 200 calls a month

Take 200 calls at about 3 minutes each, 600 minutes a month.

Option How it’s billed Monthly at 600 minutes
Retell AI $0.07 to $0.31 a minute all in, plus $2 per number about $44 to $188
Vapi $0.05 a minute plus the model, voice and transcription, about $0.08 to $0.13 all in about $49 to $77
Bland AI $0.14 a minute on the free Start plan, one number included $84
Synthflow Annual contract quoted by sales not published
Rosie Scale plan, 1,000 minutes $149
Upfirst Pro plan, 300 calls $159.95
NextPhone Pro plan, unlimited inbound calls $199

On usage alone, the platforms win: often half the price of a ready-made receptionist, or less. Retell’s range is wide because the language model you choose can cost anywhere from a fraction of a cent to $0.64 a minute.

The platform figure leaves out the build, though. Against a ready-made receptionist, building on Vapi or Bland saves roughly $65 to $150 a month at this volume; on Retell with premium models it can save nothing. Any developer time you pay for, to set the agent up and keep it working, eats into that quickly. The math only tips toward building when you have the skills in house, or run enough calls that per-minute savings add up.

Costs and limits that catch business owners out

  • Texting callers. Ready-made receptionists usually include it. On Vapi you bring your own Twilio account; Retell charges $20 a month plus $0.01 a text; Bland offers texting only on Enterprise and its Agent Phone plan.
  • Medical and dental use. A HIPAA business associate agreement costs nothing extra on Retell (you sign it online), is Enterprise-only on Bland, and is a $2,000-a-month add-on on Vapi. Synthflow signs one as part of its contract.
  • Calls at once. Vapi handles 4 concurrent calls without a support package, Bland’s Start plan 10 (and 100 calls a day), Retell 20. Plenty for most small businesses, but worth knowing.
  • Transfers. Bland bills transferred minutes separately, $0.05 a minute on Start, and warm transfers are an Enterprise feature.
  • Synthflow is not for small businesses. It sells only annual enterprise contracts, aimed at contact centers and multi-location brands, with no trial and no published price.

When building makes sense

  • You have a developer, or you are one, and enjoy tuning prompts.
  • You need logic or integrations no ready-made receptionist offers, such as looking up data in your own system mid-call.
  • You run an agency building receptionists for many clients.
  • You need outbound calling at volume, or languages most receptionists don’t cover. Retell lists 55 languages depending on the voice and transcription you pick.
  • Your volume is high enough that a few cents a minute adds up to real money.

When a ready-made receptionist is better

  • You want your phones answered this week, not after a project.
  • Nobody on your team will maintain the agent when something changes.
  • You need booking into everyday tools like Google Calendar, Outlook, Calendly or Acuity (Upfirst and NextPhone cover all four) without wiring it up yourself.
  • You want a predictable bill. NextPhone’s $199 doesn’t change however long callers talk; Upfirst and Rosie publish every overage rate or plan step.

For most small businesses, that second list wins. The money saved by building is real but small at typical volumes, and the time cost is not.
